Standardising engineering maintenance across a multi-site resort portfolio

Outcome
~35% PM cost reduction

The context

Multi-site integrated resort. 43 contracts across 30 suppliers for mechanical, electrical, plumbing and fire & life safety. Vendor-held IP created a “black box”; contracts were poorly aligned to compliance standards; asset registers were inconsistent and pricing lacked transparency.

What we did

  • Consolidated asset registers across all properties
  • Standardised maintenance requirements to DA-19, NFPA, Australian Standards and OEM specifications
  • Defined priceable scopes using pre-built PM frequency and task libraries; reviewed IoT, robotics and predictive-maintenance options
  • Delivered full tender packs and ran technical + commercial evaluations with scenario options
  • Planned transition and mobilisation — cut-over milestones, KPIs, governance forums, reporting

The results

  • ~35% reduction in planned-maintenance costs nationally, while tightening compliance
  • One national partner, lifting consistency and reducing risk
  • Structured asset-based scopes removed vendor-defined ambiguity
  • Improved operational visibility and engineering governance
