The context
Multi-site integrated resort. Fragmented back-of-house logistics with inconsistent processes: high labour cost-to-serve from dock to outlet, corridor congestion at peak trading, inefficient case-pick processes, and outlets receiving stock in different formats.
What we did
- Mapped all dock-to-outlet flows and measured time-in-motion for major categories
- Implemented “outlet-ready” deliveries, cutting back-of-house handling time
- Optimised trolley and roll-cage standards for safer, quicker movements
- Redesigned delivery windows and routes to reduce corridor congestion
- Introduced labour planning tools aligned to volume and day-part profiles
The results
- Cost-to-serve improved 16%; labour hours per delivery down across key outlets
- Part of a broader supply chain program delivering $3.4M+ in COGS and labour benefits within 18 months
- Material improvements in corridor congestion and guest-adjacent safety
- Better stock handling and service levels to F&B teams
- Improved utilisation of trolleys, roll cages and pallet jacks
